What Is Six Sigma?

At its core, Six Sigma is a disciplined, data-driven method for improving processes. The main goal is to eliminate defects and reduce variability, making outcomes more predictable and consistent. Think of it as a systematic way to find and fix problems you might not have even known existed.

The central idea behind Six Sigma is that if you can measure how many “defects” you have in a process, you can figure out how to eliminate them and get as close to zero defects as possible.

The name itself comes from statistics. A process operating at a "six sigma" level produces just 3.4 defects per million opportunities. That's a quality level of 99.9997%—nearly perfect. While achieving this is the ultimate goal, the methodology provides the tools to get progressively closer to it.

This approach isn't new. It was developed by engineers at Motorola in the mid-1980s to improve their manufacturing processes. It gained widespread fame in the 1990s when Jack Welch made it a central part of his business strategy at General Electric, saving the company billions of dollars.

Core Principles

Six Sigma is built on a few fundamental principles that guide every project.

Focus on the Customer: All improvements are ultimately judged by their impact on customer satisfaction and value. A change is only an improvement if the customer perceives it as one.

Use Data to Drive Decisions: Gut feelings and assumptions are replaced with hard data. Six Sigma relies on collecting and analyzing data to identify the root causes of problems and verify that solutions are actually working.

Improve Processes, Not People: The philosophy assumes that people want to do good work. If defects are happening, it's likely due to a flawed process, not lazy or incompetent employees. The focus is always on fixing the system.

Be Proactive: Instead of just reacting to problems after they occur, Six Sigma aims to prevent them from happening in the first place by understanding and controlling the inputs of a process.

The People Involved

A Six Sigma project is a team effort, with clearly defined roles inspired by the belt system in martial arts. Each role has a specific set of responsibilities.
