The DMAIC Framework

Define

Measure
Once the problem is defined, the next step is to quantify it. The Measure phase is focused on data collection and establishing a baseline for the process's current performance. You can't know if you've improved something if you don't know where you started.
A data collection plan is created to ensure the data is relevant and reliable. This involves determining what to measure, how to measure it, and who will do the measuring. The goal is to gather objective data that accurately reflects the state of the process.
This phase answers the question: How big is the problem, really? The baseline data collected here will be used later to verify the effectiveness of any implemented solutions.
Analyze
With solid data in hand, the Analyze phase begins. This is the investigation stage, where the team digs into the data to identify the root causes of the problem. It's about moving beyond symptoms to find the underlying sources of variation and defects.
Teams use a variety of tools in this phase, including:
- Root Cause Analysis: Techniques like the 5 Whys or fishbone diagrams help brainstorm potential causes.
- Statistical Analysis: Hypothesis testing and regression analysis are used to statistically validate the relationship between inputs and outputs.
The objective is to narrow down the many potential causes to the vital few that have the most significant impact on the problem.
Improve & Control
After identifying the root causes, the Improve phase focuses on developing, testing, and implementing solutions to address them. The team brainstorms potential solutions, evaluates them based on criteria like cost and effectiveness, and often runs a pilot test on a small scale before a full rollout.
Once a solution is implemented and proven to be effective, the project moves to the final phase: Control. This is arguably the most critical step. The Control phase is about sustaining the gains and ensuring the process doesn't revert to its old ways. This is achieved by creating monitoring plans, updating standard operating procedures, and training employees on the new process. Control charts are often used to monitor performance over time and signal if the process is becoming unstable.
The Control phase establishes a new baseline. It formalizes the improvements and puts mechanisms in place to maintain them long-term, locking in the project's success.
