Introduction to Six Sigma

What is Six Sigma?

At its heart, Six Sigma is a disciplined, data-driven approach for eliminating defects in any process. Whether it's manufacturing a product or providing a service, the goal is to get as close to perfection as possible. The name itself comes from statistics: "Sigma" is a measure of variation, and reaching "six sigma" quality means you have fewer than 3.4 defects for every million opportunities. Think of it as making a million pizzas and only having three or four with the wrong toppings.

This philosophy began at Motorola in the 1980s as a way to compete with Japanese manufacturing quality. Engineers realized that by measuring defects, they could systematically find the causes and fix them. Instead of relying on gut feelings or old habits, Six Sigma uses data to pinpoint problems and guide solutions.

The overarching premise of Six Sigma is that variation in a process leads to opportunities for error; opportunities for error then lead to risks for product defects.

The Core Principles

Six Sigma is built on a few key ideas that guide every project.

  • Focus on the Customer: Every improvement should ultimately deliver better value to the customer. This could mean a better product, faster service, or lower cost. If the customer doesn't care about the change, it might not be the right change to make.

  • Use Data to Drive Decisions: Six Sigma replaces guesswork with facts and figures. By collecting and analyzing data, teams can understand what's really happening in a process, identify the root cause of a problem, and verify that their solutions actually work.

  • Improve Processes Continuously: The work is never truly done. Six Sigma fosters a culture of constantly looking for ways to make processes more efficient and effective. It's about proactive problem-solving, not just reacting when something breaks.

Roadmaps for Improvement

To provide structure, Six Sigma uses two primary methodologies, almost like roadmaps for projects. The one you use depends on whether you're fixing something that already exists or creating something new.

For improving an existing process that isn't meeting expectations, you use DMAIC.

When creating a new product or process, or when an existing one needs a complete redesign, you use DMADV.

  • Define the project goals.
  • Measure customer needs and specifications.
  • Analyze the options to meet those needs.
  • Design the new process or product.
  • Verify that the design works as intended.

Roles on the Team

Six Sigma projects are team efforts, and people have different roles based on their level of training. These roles are famously named after martial arts belt rankings.

Green BeltManages smaller Six Sigma projects under the guidance of a Black Belt. Spends part of their time on process improvement.

Master Black BeltTrains and mentors Black Belts and Green Belts. Works with leadership to define the Six Sigma strategy for the entire organization.
