Thinking From First Principles

Most of us reason by analogy. We see a problem and think, “What have others done in a similar situation?” This is a useful shortcut. It's efficient and often leads to perfectly good solutions. But it rarely leads to breakthroughs.

Reasoning from first principles is different. Instead of looking at how things have been done, you break a problem down into its most basic, undeniable truths. From there, you build a solution from the ground up. It’s about questioning every assumption until you are left with only the things you know for sure are true.

First Principles thinking is a method of reasoning that breaks down complex problems into basic elements and then reassembles them from the ground up.

Consider the challenge of building affordable rockets. For decades, the cost was astronomical because rockets were single-use. The analogy was: rockets are like ammunition. You fire them once. Elon Musk questioned this. He asked, what are the fundamental materials a rocket is made of? Aerospace-grade aluminium alloys, titanium, copper, and carbon fibre. What is the cost of those materials on the open market?

It turned out the material cost was only about 2% of the total price. The rest was the cost of manufacturing and the assumption of single-use. By breaking the problem down to its material principles, SpaceX could focus on the real challenge: reusability. This led to a revolutionary decrease in the cost of space travel.

Seeing the Whole System

First principles thinking helps deconstruct a problem, but decisions rarely exist in a vacuum. Systems thinking is the framework for understanding how different parts of a complex system influence one another over time. It’s about seeing the forest, not just the trees.

At the heart of systems thinking are feedback loops. These loops describe how the output of an action can circle back to influence the original action. There are two main types.

Reinforcing Loop

A process where an action produces a result that promotes more of the same action, leading to exponential growth or decline. Also known as a positive feedback loop.

Think of a snowball rolling downhill. As it picks up more snow, it gets larger. Its larger size allows it to pick up even more snow, and so on. In business, a company's growing reputation can attract top talent, which improves its products, which further enhances its reputation.

Balancing loops, on the other hand, are self-regulating and seek stability.

A process where an action produces a result that counteracts or stabilises the original action, maintaining equilibrium. Also known as a negative feedback loop.

When a company's customer support wait times get too long, management might hire more staff. More staff reduces wait times, achieving the desired balance. Identifying these loops helps you see why systems behave the way they do and where to intervene effectively.

Thinking Through Consequences

Every action has a consequence. And each consequence has further consequences. This is the essence of second-order thinking. First-order thinking is fast and easy. It looks for the immediate result. Should I eat this cake? The first-order consequence is that it will be delicious.

Second-order thinking looks beyond the immediate. What happens after that? The second-order consequences of eating cake might include feeling sluggish, gaining weight, and long-term health effects. It requires more mental effort to consider these ripple effects, but it's critical for effective decision-making.

First-order thinking is simplistic and superficial. Second-order thinking is deep, complex, and consequential.

A classic business example is cutting costs by reducing the training budget.

  • First-Order Consequence: The company immediately saves money and improves short-term profits. A clear win.
  • Second-Order Consequence: Over time, employee skills stagnate. Innovation slows down, product quality may decline, and employee morale drops. The company becomes less competitive.
  • Third-Order Consequence: Top talent leaves for competitors. The company's market share shrinks, and the initial cost savings are dwarfed by the long-term losses.

To practice this, always ask yourself, “And then what?” after considering an initial outcome. Repeat this question a few times to uncover the deeper, less obvious consequences of a decision.

The Power of Inversion

Sometimes the best way to solve a problem is to stop trying to solve it. Instead, think about it in reverse. This is the inversion principle. Rather than asking “How can I succeed?”, ask “What would guarantee my failure?”

The great mathematician Carl Jacobi was known for this approach, often saying “Invert, always invert.” By identifying all the things that could go wrong or lead to a bad outcome, you know exactly what to avoid. This shifts your focus from chasing success to systematically eliminating the causes of failure.

If your goal is to be a productive employee, don't just list the habits of productive people. Instead, list the habits of unproductive people:

  • Procrastinate on important tasks.
  • Attend meetings without a clear agenda.
  • Never plan your day.
  • Work in a distracting environment.

By clearly defining what not to do, you create a much clearer path forward. Avoiding stupidity is often easier than seeking brilliance. Inversion helps you identify hidden risks and obstacles that you might otherwise overlook.
